Case Study — Incu
Incu were planning to replace their ERP system, we were working on a 6 month plan.
When an opportunity came up to do an 'express' version of the ERP implementation they considered it, weighed up the risk and reward and bet on themselves.

FOOTPRINT
PROJECT
Incu has flourished into a multifaceted fashion and lifestyle business at the forefront of Australian retail. Working with more than 200 of the world's most innovative and established designers, Incu serves customers online and across thirteen retail stores - including two Rag & Bone and one A.P.C. store - in Sydney, Melbourne and Gold Coast.
In 2018, Incu Collection was born - an in-house label delivering monthly drops exclusive to Incu, alongside their first eponymous ready-to-wear collection for men and women. Now a firm fixture in the Australian retail landscape, Incu continues to create an innovative, community-driven experience while holding onto the down-to-earth culture the business was built on.
6R worked closely with Incu senior leadership team to implement a new ERP system - the operational backbone the business needed to keep growing without losing what made it work.

1. Business KPIs
Set and assessed meaningful KPIs against Incu's growth strategy, with ongoing review.
2. SOPs & system processes
Defined new disciplines and structures for day-to-day operations.
3. One source of truth
Refined reporting for consistent data across the whole team.
4. Connected systems
Integrated legacy and new systems wherever possible.
5. Training & support
Empowered the Incu team to manage and use their new systems long-term.
A new ERP touches everything - timeline, store model, product releases and historical data. Here's where the pressure showed up, and how it was worked through.
Challenge - Timeline
A 6–8 month project, compressed to 3
Solution
Default settings, disciplined scope, relentless communication
An opportunity to go live 12 weeks ahead of schedule — right before a key sales period — was too good to pass up.
Out-of-the-box settings used wherever possible; custom only where critical
The whole business aligned and held accountable to the accelerated go-live
6R led the timeline and deliverables, keeping internal and external teams in sync
Challenge - Store Model
Branded vs vertical - a decision that shapes everything downstream
Solution
Clarity, planning and alignment before the clock started
The 13 stores housed either multiple or single brands — decisions made at set-up stage would make a big difference to reporting and growth.
Workshops and discussions started before the vendor was ready to begin
Real-life scenarios tested and troubleshot ahead of configuration
Extra thinking time that proved invaluable to the technical build
Challenge - Speed to market
Global release drops, without the visibility to maximise them
Solution
One shared merchandise strategy and calendar
As a go-to destination for many global brands' new releases, timing instore and online launches to maximise visibility and sales was proving difficult.
A clear merchandise strategy let teams prepare for each season ahead
Regular cross-team communication kept everyone aligned
Centralised data in the ERP made reporting on product schedules fast
Challenge - Data migration
Legacy data full of duplications and inconsistencies
Solution
Automation, backed by a clear data vision
Incu needed to migrate clean data — and as much of it as possible — to keep enough history to build on.
A strong vision for the final data destination guided the automation process
6R coordinated data touch-points across multiple systems and partners
Built internal team capability with a stronger data focus
The numbers that show up in stock accuracy, sales channels and how fast the business can respond.
Increase in SKU width across the catalogue
Stocktake accuracy, up from around 80%
Online growth from full inventory visibility
Share of sales made online, up from 13%
Fulfilment turnaround, down from up to 10 days
Customer service response, down from up to 7 days
All measured within one business day turnaround - a direct result of accessing full business inventory in one place.
What has the business gained from the new ERP system?
"From a systems side, we're now much more confident in our system and know that it will scale with us as we grow. It's no longer built around workarounds - it's based on best practice, with far more continuity as team members change."
"One of the best takeaways was how the team adapted to understanding how each decision affects other divisions. Following the ERP implementation, we're a much more collaborative team."
Incu Leadership Team
Where did 6R add the most value?
"The implementation wasn't as straightforward as it might be for other businesses — we had legacy processes built up since Incu started, when we had very little experience. 6R brought the team together and gave us guidance on making the transition, with more robust processes. Their experience grounded the implementation group and gave us the confidence to make decisions quickly."
"With multiple streams of work running at once, they made sure we knew exactly what we needed to do at all times — keeping us on track for key deadlines despite juggling regular work in the midst of COVID."
